Cohort support that took an agri-logistics venture from concept to grant funding

The challenge

The founding team understood the supply problem deeply but had no way to demonstrate a solution. Grant and investor conversations stalled at the same question every time: show us that it works and that you can build it.

What we did

We worked through this in stages, starting with what had to be true before anything else could be built.

1. Validated the core assumption with real participants in the supply chain before any build spend.
2. Scoped a prototype that demonstrated the mechanism rather than a full product.
3. Prepared the technical section of the funding application, including architecture, cost model and risk assessment.
4. Set milestone gates so effort went to the next thing that de-risked funding, not the most enjoyable thing to build.

The result

Measured against the baseline captured during discovery, not against a target chosen afterwards.
