Engineering capacity for a small health-tech team with an outsized mission

The challenge

The team had clinical and community credibility but no engineering capacity. Every technical decision was blocking a programme decision. Hiring full-time was unaffordable at their stage, and an agency that disappeared after launch would have left them holding code nobody could explain.

What we did

We worked through this in stages, starting with what had to be true before anything else could be built.

1. Agreed a deliberately small first scope that could prove value to funders within one quarter.
2. Built on a deliberately boring, well-documented stack that a first hire could pick up without specialist knowledge.
3. Wrote runbooks, deployment documentation and an architecture overview as deliverables, not extras.
4. Ran a paired-working transition period so the internal team shipped real changes before we stepped back.
